Black Friday Campaign Planning: A UGC Strategy for Europe

In 2026, Black Friday falls on 27 November and Cyber Monday on 30 November. If you start in early October, you have about eight weeks to commission creator videos, see which ones sell and have replacements ready before ad costs peak.

Start with the product and the objection

Before you pick creators, decide on three things:

  • The product. Pick one item or bundle you know you can ship during the peak.
  • The offer. Write down the price, conditions and end time, and get them approved.
  • The objection. What makes people hesitate before they buy? Does it fit the space? Is it easy to clean? Will it suit their skin?

A discount won't answer that last question, but a creator video can. If you sell a compact coffee maker, a video showing it on a small kitchen worktop does more than a "30% off" banner. The demonstration gets people interested, and the offer gives them a reason to buy now.

Split the budget between production and ad spend from the start. If filming takes all of it, you have nothing left for testing.

October: find a message that works

Brief creators early. They need time to receive the product and use it, and you need time to request changes. Ask for demos that show the benefit: the jacket on different body types, or the bag packed for a commute.

Judge results on landing-page visits and purchases, not views. A video lots of people watch but nobody buys from isn't a winner.

October is also the time to check your tracking and consent setup, before any real money goes through it.

Late October to mid-November: answer the hesitation

Use the questions customers actually ask to plan the next round of videos. Show sizing, setup, cleaning or what comes in the box. For a hesitant buyer, a clear demo works better than another general testimonial.

If you run early access, say what it is: an email alert, a specific bundle or an earlier shopping window. Only call it exclusive if it is.

The promotion itself: make the offer clear

Put your best-performing concepts in front of people with the current offer. The price, stock and terms should be the same in the video, on the landing page and at checkout.

Keep prices and deadlines out of the spoken script. If the creator says "€49 until Sunday" on camera, you can't reuse that footage once the price changes.

December: reuse the footage

Remove any expired Black Friday claims first. Then repurpose the videos as gift ideas for new buyers, setup guides for recent customers or cross-sells for people who already own the product.

Check delivery cut-offs for each country before promising anything will arrive by Christmas.

How many videos do you need?

For one product in one market, six videos is a good starting point: three concepts with two creators each.

The same two creators can film all three. With a small ad budget, run fewer concepts so each one gets enough spend to tell you something. If you're launching in a second market, film localised versions rather than translating subtitles.

Localise for each European market

Each market needs a video in its own language, filmed by a creator who says the product name naturally. Localisation covers more than language, though. Currency, stock and checkout all need to match, as Shopify's market-localisation guidance explains. A German voiceover can't make up for a product that doesn't ship to Germany.

For each market, confirm the creator's delivery address, the approved offer wording, the landing page, and the end time with its time zone.

Compare results within a market before comparing countries. Price and delivery differences can make one video look better or worse for reasons that have nothing to do with the video.

Match retargeting to what the customer still needs

Don't split your audiences so finely that none of them gets enough delivery. Exclude recent buyers from acquisition offers. Don't take platform-reported returns at face value either. Some of those customers would have bought anyway, so check the numbers against your store revenue and new-customer orders.

Creative fatigue or something else?

When cost per purchase goes up, it's easy to blame the video. But auction prices rise in November, variants sell out and checkouts break.

Look at frequency, click-through rate and conversion rate together. If frequency is climbing and clicks are dropping, the video may be worn out, so try a new opening or angle. If clicks hold up but purchases drop, check the landing page and checkout first.

Have replacement videos approved in advance, and swap them in one at a time so you can tell whether the change helped.
